Pre-Persuasion: Align Mental Models Before You Execute
Most conflict is model mismatch, not malice.
You've seen this pattern: two smart people, both making coherent arguments, both talking past each other. Each round of debate makes it worse. By the end, neither feels heard, and both are more entrenched than they started.
The problem isn't intelligence or goodwill. It's model mismatch—you're operating from different mental models of the situation, and neither knows it.
This post gives you a handoff protocol that forces alignment before execution. No solving until both models match.
What Model Mismatch Looks Like
Signs you're in different realities:
- "That's not what I said" (translation: different meaning encoded)
- "You don't understand the real problem" (translation: different constraints)
- "We keep going in circles" (translation: different optimization functions)
- Both people feel unheard despite talking for an hour
When models mismatch, persuasion fails. Each argument lands in a different frame. The more you argue, the more frustrated everyone gets.
The Alignment Stack
Alignment isn't one thing. It has layers. You need to match on each:

Most debates happen at the facts layer while the real mismatch is at meaning, stakes, or constraints.
The Handoff Protocol (H-10)
A 10-minute structured exchange that forces model alignment before any solutions.
Cover all four layers:
- Situation: What happened / what's true (facts)
- Meaning: What this represents to me
- Stakes: What I'm trying to protect or create
- Constraint: What limits my options
Reflect back what you heard across all layers. Explicitly name what you think is at stake for them.
"If I understand: the situation is [X], what it means to you is [Y], you're trying to protect [Z], and you're constrained by [W]. Is that accurate?"
If it's accurate: "Yes, you got it."
If not: Correct the specific layer that's off. Listener tries again.
Now the other person speaks. Same format.
Before moving to solutions, verify: "If I asked you to write my position, could you?"
Only proceed to problem-solving when both say yes.
Assumption Testing
Model mismatches often hide in unstated assumptions. Each person is making assumptions about what the other knows, believes, or values—without checking.
Add this step: Before or during the handoff, each person names one assumption they're making about the other's position.
"I'm assuming you think [X]. Is that accurate?"
This surfaces invisible mismatches before they derail the conversation.
Scenario: Strategic decision at home—potential relocation for a career opportunity.
Surface-level debate: "Should we move or not?"
Actual model mismatch:
- Partner A: Stakes = career trajectory, status, proving something. Constraint = narrow window of opportunity.
- Partner B: Stakes = kids' stability, extended family access, sense of home. Constraint = already managing high stress load.
The fix: Run H-10 to surface the actual stakes and constraints. Now you're designing for both sets of requirements, not debating a binary choice.

Deploy During Peak Load
This protocol is especially useful during high-stress periods—deadline pressure, major decisions, transitions. That's when model mismatch is most likely and most costly.
Make it standard: during workload spikes, run H-10 before any high-stakes conversation.
- Debate disguised as listening: "I hear you, but actually..."
- Fixing as status play: Rushing to solve to demonstrate competence
- Skipping constraints: Jumping to demands without understanding limits
- Fake alignment: Saying "I understand" without actually restating
